I had a call last week with a guy who runs an agency with 60 clients.
Sixty.
That is a lot of humans paying him money every single month, and a full school bus of logos on his website.
And yet, this man was still personally stuck inside about 30 percent of the work.
Not "checking in" on it.
Not "reviewing" it.
Elbow deep in it.
At 11pm.
In a hoodie.
Eating cold rice out of a container he couldn’t remember buying.
Well, the hoodie and rice I’m not sure about, but those are the vibes I got.
So I asked him the obvious question…
"Why are you still doing all this work?"
And he gave me the answer I hear from almost every stuck founder…
"Because every client is different."
Ah. There it is.
Every client got a custom plan.
A custom deck.
A custom process.
A custom pile of stuff his team had never built before and would never build again.
Nothing repeated. Nothing reused.
Every job started from a blank page, like a chef who throws out the recipe book every morning.
He thought this made him premium…
What it actually made him was broke in a very fancy way.
Because here is the thing nobody tells you:
Custom work does not scale. Custom work eats you.
Custom work is a hungry little goblin that lives in your calendar and screams every time you try to take a vacation.
Every new client meant new decisions.
New decisions meant questions.
Questions meant meetings.
Meetings meant him.
And him meant a big, big bottleneck.
Now let me clear something up, because founders get real touchy about this word.
Premium does not mean different…
Premium means great.
A Rolex is not custom. Every single one comes off the same line, made the same way, to the same crazy standard.
Nobody walks into that store and says "yeah but is it unique though?"
The same way a five-star hotel is not custom.
The rooms are the same.
The towels are folded the exact same way by people following the exact same checklist, and you still tell your friends about it.
What makes something feel premium is not that it is different.
It is that it is done really, really well, every single time.
The magic is in the boring part. Not the chaos.
So here is what I told him, and what I’ll tell you…
Eighty percent of what you deliver should be the same for every client.
Same steps.
Same tools.
Same checklist.
Same order.
That is the engine.
The part your team can run without you standing over their shoulder like a nervous dad at a school play.
The other 20 percent is the custom part.
Their goals.
Their market.
Their voice.
Their weird thing that makes them feel seen.
That 20 percent is what the client remembers.
But the 80 percent is what pays for your house.
Most founders do this backwards…
They custom build the whole thing, then wonder why they cannot hire, cannot leave, cannot sleep, and cannot grow past the number they have been stuck at for years.
If you cannot template 80 percent of what you deliver, you do not have a business.
You have a very expensive job with better business cards.
Now here comes the part that stings a little:
If your clients really are so different that you truly cannot streamline anything…
That is not a delivery problem.
That is a client acquisition problem.
It means you are taking whoever shows up.
The referral.
The friend of a friend.
The one who slid into your inbox with a weird ask and a budget you could not say no to.
You are not choosing. You are catching.
And when you catch, you get 60 different people who need 60 different things, and you become the human duct tape holding all of it together.
The fix is not a new project management tool.
The fix is a system that brings you more of one type of client.
Your perfect one.
Over and over.
On purpose.
Same problem. Same shape. Same solution.
Suddenly your templates work.
Suddenly your team can run it.
And suddenly you are not in the 11 pm rice club anymore.
That is the whole game.
